A three-stage revival proposal for xmfish.com, Xiamen’s 20-year-old community forum: stop the bleeding with static archives, monetize the content trove, then rebuild Reddit-style — each stage gated by validation. A city memory that once held five million members deserves a dignified restart.
What it used to be
Founded in 2003, xmfish was a generation’s collective memory across the Xiamen region: five million members at its peak, 1.2M+ app installs, Mid-Autumn festivals with ten thousand players online, an NEEQ listing in 2016. Then a decade of slow sinking.
Diagnosis: dead to newcomers
The audit found an expired SSL cert, a 2010s-era GBK forum system, a forced-login homepage, and a noindex meta tag — invisible to search engines and hostile to new visitors. But twenty years of posts are still there. That’s the gold mine.
Three stages, each with a validation gate
- ① Stop the bleeding: static-archive the whole site, cutting monthly cost from ¥5,000 to ¥300
- ② Monetize: reopen search indexing, an “Ask Xiaoyu” AI over the archive, and a lifetime-membership crowdfund (à la Tianya’s comeback)
- ③ Rebuild: Reddit-style “fish ponds” — open five, validate, then scale
What was delivered
A 13-panel “patient chart” narrative (from case history and diagnosis to the surgical plan and recovery timeline), plus a full turnaround feasibility report — benchmarked against Tianya’s comeback and Hualongxiang’s public financials to show a single-city community can still make money.
